Checklist: automating lead responses without losing the human touch

What to define before you let software reply to new enquiries: wording, rules, escalation, data and measurement.

Automated lead responses work when they are fast, accurate and honest about what happens next. They fail when they over-promise or feel like a wall between the customer and your team.

Before you build

  • Write the acknowledgement yourself — what you'd say if you replied instantly.
  • Define what the automated reply must never do: quote prices, confirm availability, promise outcomes.
  • List the details you need to qualify a lead and which are optional.
  • Decide who gets which type of lead, and how quickly they should respond.
  • Decide what triggers an immediate human response (urgent, high-value, complaint).

Data and consent

  • Collect only what you need to respond and quote.
  • Link to your privacy notice on the form.
  • Keep follow-ups relevant to the enquiry, with an easy opt-out.
  • Set a retention period for leads that never become customers.

After launch

  • Read a sample of automated conversations every week for the first month.
  • Track first-response time, follow-up completion and escalations.
  • Set alerts for failures, such as a lead that couldn't be saved to the CRM.

The goal isn't to remove people from sales. It's to make sure no lead waits, and that your team spends their time on the conversations that need them.
